Shoehorn – Quantize any model down to run on your machine

Working on Mac, Linux, and Windows now. I include a simple GUI to find new models and get things built and set up. It is working quite well across a few models for me. The GitHub README and DESIGN.md files go into detail of the how/why and it's working remarkably well so far. https://github.com/notactuallytreyanastasio/shoehorn

A GUI tool that compresses AI models to run locally on consumer hardware without cloud dependency.

The pain

Running large language models requires expensive GPUs or cloud API costs. Developers want to run models on their own machines but quantization is technically complex and fragmented across different frameworks.

The gap

Existing quantization tools require deep technical knowledge (GGML, llama.cpp, vLLM). No unified interface exists that abstracts away the complexity while supporting multiple model formats and operating systems.

Build angle

Start by validating whether developers actually want a GUI for this versus command-line tools. Test if the tool handles edge cases well (model compatibility, quality loss, speed tradeoffs). Measure if it saves meaningful time compared to existing workflows. Then determine if this becomes a paid product or remains open-source infrastructure.

Strengths

  • Solves a real problem: quantization is a bottleneck for local model deployment
  • Cross-platform support (Mac, Linux, Windows) removes friction
  • GUI lowers barrier to entry compared to CLI-only alternatives
  • Working prototype with documented design decisions shows execution capability
  • Growing market demand as developers avoid API costs

Risks

  • Llama.cpp and similar tools already solve this for free with active communities
  • Model quantization quality varies significantly; users may get poor results and blame the tool
  • Rapid changes in model architectures could make the tool obsolete quickly
  • No clear monetization path if competing against free open-source alternatives
  • Requires ongoing maintenance as new model formats emerge
  • Market may consolidate around cloud providers offering free tier quantization
